Introduction

A fast-growing company experienced exceptional growth in a very short time, expanding to more than 250 employees within two years of founding. While the business scaled rapidly, IT had not evolved at the same pace. Leadership engaged Zotech Advisory to regain control, reduce risk, and establish an enterprise-ready IT foundation without slowing growth.

Challenges

The organization had no centralized IT function, and technology decisions were made independently across departments. This led to a highly fragmented environment with multiple administrators managing the same tools, inconsistent onboarding and offboarding processes, and no unified security standards. Duplicate software subscriptions from different vendors had accumulated, hardware assets were not centrally tracked, and there was limited visibility into overall IT spend. Security maturity was low, with no formal policies, controls, or incident response structure in place, creating both financial and operational risk at scale.

Solution

We conducted a comprehensive assessment across infrastructure, SaaS applications, access management, and operational processes. Based on this analysis, we designed and executed a structured transformation program focused on control, clarity, and scalability. Key initiatives included consolidating duplicated tools, renegotiating vendor contracts, defining IT governance policies and SOPs, and establishing structured identity and access management. Automation was introduced to standardize onboarding and offboarding, and a centralized hardware and software inventory was created to restore visibility and accountability.

Impact

Within six months, the company achieved a software and hardware cost reduction exceeding €600,000, driven by vendor consolidation and pricing optimization. Administrative complexity was significantly reduced, security maturity increased through standardized access controls and policies, and leadership gained full visibility into IT assets and systems. The organization emerged with a scalable IT operating model, improved security posture, and the confidence to continue growing without accumulating further technical or operational debt.
